What if Spider-Man died during the hangar fight?: The heroes feel plenty of guilt, especially Tony for bringing a teenager into an adult conflict. Aunt May probably goes into total anti-Superhero mode, maybe even hooking up with Jameson, before getting snapped (I think she survived the snap in the MCU, but this is an alternate universe) and being grateful for heroes when she's revived.
What if Matt Murdoch didnt lose his vision?: Dont know much about Daredevil, but would Matt still become a lawyer, let alone Daredevil? Would he be as effective without his other senses being enhanced?
What if the Illuminati were able to stop Wanda? Could be an interesting plot (though none of their powers rival Wanda's).
What if Kang came to Earth?

For some reason, it just occurred to me that there'd be nothing to stop Marvel from doing an all-X-Men Film Series-based season or two of What If? (and also the three Fox-made Fantastic Four movies, the Ben Affleck Daredevil, and Elektra, but there probably wouldn't be as much fan demand for those) if they wanted to. So, to that end, here's my list of what could potentially comprise such a hypothetical X-Men-themed season (or two):
What If... Senator Kelly survived his mutation?
What If... Nightcrawler successfully assassinated President McKenna?
What If... Jean Grey never lost control?
What If... Wolverine didn't lose his memory?
What If... Magneto had been killed in Auschwitz?
What If... Wolverine agreed to give his power to Yashida?
What If... Magneto killed Mystique?
What If... Francis sewed Deadpool's mouth shut?
What If... Storm stayed with Apocalypse?
What If... Laura died instead of Logan?
What If... Deadpool couldn't get through to Russell?
What If... Professor X died instead of Mystique?
What If... Dani had been controlling the Demon Bear the entire time?

- He is eternally grateful to the X-Men for their help, and becomes a strong advocate for pro-mutant rights. He becomes their Jim Gordon equivalent
What If... Nightcrawler successfully assassinated President Mc Kenna?
- Mutant rights are set back by decades and Nightcrawler becomes a wanted criminal. He still probably approaches the X-Men for help.
What If... Jean Grey never lost control?
- Dark Phoenix doesn't happen
What If... Wolverine didn't lose his memory?
- He wouldn't have gone to Alkali Lake, kicking off the series of events that led to Jean's death
What If... Magneto had been killed in Auschwitz?
- Are there any other mutants with a similar personality to Magneto? They would become the new face of the Brotherhood of Mutants. However, they would probably come from someplace else

At the Paris Peace Accords, when Magneto was actually trying to kill her to prevent Trask from using her DNA to make the super-Sentinels of the dystopian future that Wolverine warned both him and Xavier about.

I was thinking in 1997, after Marvel went bankrupt as a result of The Great Comics Crash of 1996, as they were desperately trying to avoid going under and/or be stripped of their various IPs to sell to the highest bidder by corporate raider Ron Perelman (who bought the company in 1989). In OTL 1997, Toy Biz, a toy company co-owned by Avi Arad and another corporate raider, Ike Perlmutter (Remember him? He had his Marvel stock converted to Disney stock in the 2009 buyout and remained CEO of Marvel Entertainment until last year, when his stock was bought out and he was ousted and replaced as Marvel CEO by Kevin Feige, who until then was just the CEO of Marvel Studios. Now he's trying to force his way back into Disney and oust Bob Iger.) bought Marvel from Perelman to end the bankruptcy. Naturally, Deadpool would have to travel across both time and the multiverse to achieve this.
So on the one hand, Deadpool would be butterflying away Perlmutter. On the other hand, he'd have a post-Wells-Katzenberg-Eisner-triumvirate-split Michael Eisner be in charge of Marvel instead.

For the first one, I think it would have damaged Charles and Erik's friendship beyond repair, because Mystique was Charles' adoptive sister.
For the second one, the following movies would be affected
- Punisher (both of them) and the Blade sequels, because they wouldn't have fit under Disney's brand. Same with Logan and the Deadpool movies, and maybe Ghost Rider. The original Blade might happen, but only because it was in production at the time.
- Amazing Spider-Man might come out later than 2012 because there is no time crunch to release it. Fant4stic might not happen either
- The Avengers might not be the face of the MCU, because Kevin Feige has all the big Marvel properties under one company.
- All Marvel shows would air on the Disney Channel or ABC
So if Ultron hadn't been stopped, he would've wiped out the Spidey and His Amazing Friends universe? (shudder)

No way I'm buying an Apple Vision Pro, so don't really care. If some of it ever escapes into a non-VR medium I'll check it out then.
I like the idea of a Choose Your Own What If comic but an animation sounds really labour intensive - and ai would probably just prefer that labour going to normal episodes.
