Unless they've changed things drastically from every draft, I don't think fans will care for how Kano and Sonya are handled. Kano remains a good guy (a very, very shady "good guy", up until the end. Sonya is the only one who doesn't have a medallion (seemingly replaced by the birthmark in the final movie) which marks one as a chosen fighter, and can only be acquired through blood (inheritance) or bloodshed. Because of this, she isn't allowed to train with the others. In the final battle, Kano gets badly wounded by Mileena, and he lets Sonya kill him so she can claim his medallion and properly join the fight.

Poor Reptile can't catch a break.

That's a bit more understandable since Ryu barely has anything to do with the Shadaloo plot of the games.
Regarding Mileena, I seem to recall someone reporting that the director (I think that it was) indicated that we haven't seen all that there is to see of her.
So, perhaps she does die early—but doesn't stay dead, and returns with something more like her traditional look.

My Games & Writingjohnny is a good example of good white representation since he is not the main hero but damn he is a very good lancer, to the point you can said he was sort of a hero in the first part of MKX, after all he beat shinnok the first time and lock him in the medallion, sure is not a full game but is not to said he didnt play his part.
The best way to compared him would be tat guy from little problem in big china, he wasnt the hero but he did have his moments and consider how much mortal kombat take from that movie, one can said johnny is important.

Hell Big Trouble in Little China was a huge inspiration for Mortal Kombat in general whether that be the genre it is emulating or the character designs it lifted.
Still though, kind of make no sense to cut out Johnny Cage as not only is the character a supporting hero but also the series have plenty of Asian representation to fill up the cast. Hell the series, especially the original movie, is praised for having a main hero that is Chinese (Liu Kang).
If anything Johnny is pretty much a good white ally could be: his arc is getting over his head about is arrogant and unlike other he actually does, becoming a better person without his annoying personality(MK 11 does a good job showing how much of a douche he used to be), and them his job is to mentor the diverse set of chararter on the special forces while try to have a good relationship with sonya, hell he pretty much is more peoplar than kang and lao a this point for that reason along.

They're both out-and-out action-comedies filled to the absolute brim with winks to the audience and quippy humor. They have dramatic moments and cathartic stories but to say that they have the same tone/style as John Wick and Fury Road is ridiculous. Seriously, it "doesn't swing for the wink"? Deadpool literally winks at the audience, multiple times.

I mean MK is one of the most diverse popular franchises ever. The two most popular characters are Asian. It shouldn’t be a concern. And Cage isn’t even the true main character, usually.

That's probably part of it.
I think that was what also motivated their desire to cast lesser known actors, so a studio wouldn't push anyone too hard for the sake of name recognition.
