The nice thing about Tora is that he shows up at basically the exact point you need a tank; Nia joins earlier, but not very MUCH earlier, and a good half of her time in the party prior to Tora is also shared with Jin and Malos, who basically invalidate any challenge at all.
It's a shame you started so late and didn't get to hear the wonderous cacophony that is Captain Padraig and his squad of soldiers all yelling "THINK YOU CAN TAKE ME?!" and "DON'T FORGET ME!!" every two seconds each.

I also don't really get the "Pyra sounds too old" complaint? They seemed to have decided she should sound like how she looks I guess (because people seem to equate... voluptuousness with age, which is an assumption I have issues with), but since Rex didn't sound like a kid to me anyway, I guess I just wasn't really concerned about it.note
I adore the English voices, but if I ever get off my ass and start up NG+ (and the Torna expansion), I plan to play mostly with the Japanese voice track.

Rex: Katana, Megalance, Greataxe Nia: Bitball, Knuckle Claws, maybe Greataxe
If you can get Gorg and Perceval on Rex and Boreas, Ursula, and Nim on Nia, you should be more or less set. Not that you have much say in the matter.
I dislike Greataxe on manually controlled characters, especially early on, because they're just so damn slow.
Not good early game, but Ether Cannons who have an Ether Mod stat can be extremely good on Nia if you know what you're doing.

Where there's life, there's hope.The thing that makes Greataxes feel slow, especially early on, is that most of the time you're really not doing much. Just standing in place and waiting for autoattacks to execute.
The problem is that Driver Arts for Greataxes take a huge amount of attacks to charge up, which in turn also makes them slow at charging up specials.
In the case of someone like Melia, even when you're patiently waiting for the proper time to unleash your stockpiled elementals, you still should keep moving around to make sure that your allies are in range of your buffs (when fighting groups and/or large enemies) and that you aren't bunched up in such a way that aoe attacks hit the entire party.
They still have some, yeah, but it's not nearly as bad good as it used to be.
If you think Greataxe driver combos are slow, you probably have never used Megalance Smash from Zeke.
The key is to switch into Greataxe arts when the respective blade is ready to bypass the waiting times.
I remember when Chuggaaconroy had a breakdown because of these Ardainians.
Where there's life, there's hope.I never said anything about their Driver Combos. I said that charging speed of their Driver Arts are slow, requiring a large number of autoattacks until you can use the arts a second time.
And that is a very serious issue in the early game, when you arts have even slower charge times because they're low level, you don't start battle with your arts fully charged, you can only equip two blades to each character, and you don't have access to anything that speeds up blade switches.

Being able to use arts at the start of battle should've been unlocked immediately if only to not make early game fights boring.

Brighid is the first challenge. She forced me to keep equipments and upgrades up to date. That said, I miss early game tanks.
