But honestly I'm fine playing as whoever so long as the gameplay is fun? Plus I don't expect say Eggman to play like Sonic. That's silly.

Sort of. IIRC, they dealt with how free and aimless he was in the air by adding in tons of boost rings that added a bit of on-rails to his motion, and kept the flight as linear as possible.

I've always thought that if Eggman is playable again, he can have a Powered Armor suit that allows him to move at speeds rivaling at least Knuckles while having some of Gamma and Omega's firepower.
That way, we get shooting and speed. No half-baked mech gameplay required.

Please help out our The History Of Video Games page.That's why I've always found Sonic pretty bland in the classic games. The 3d games did a lot to give him a unique moveset. In classic, he had the same running speed as everyone else, the only thing he could really do was use some extra attacks with the shields, which were of limited use, and broke in one hit anyway.
Perhaps you could make Sonic the best option for playing fast, while the other two are easier but ultimately slower?

I mean he doesn't really need anything else. Sonic is the original through which all of the other characters are defined. If you look at the series in reverse and take away all of the abilities he later gained then I suppose he would be bland - but that would be the same with just about any franchise if you look at it that way. It's like comparing all of the abilities/items in Breath of the Wild to the original Legend of Zelda.
Make it so that Sonic is the only one who can run across water/surfaces, or break through certain obstacles via Boosting. Give him the spin dash exclusively.

The answer seems pretty simple to me: Make Sonic the only one who can boost.
Oissu!The problem with making the boost Sonic's exclusive ability is that:
- It's something that demands the levels be designed around it.
- The boost-centric design leaves no room for other characters without boosting.
And would it really make sense to give Tails and Knuckles the boost?
I can actually get behind this, though. Sonic gets the "speed" ability, while Tails and Knuckles get aerial abilities. All three should still be able to roll, though.

I don't know if this time it's about making Sonic Adventure 3, or just alternate gameplay in general, but these stages don't have to be extensively reworked to accommodate every character. Sonic Adventure did that just fine - and even then the simplest solution is to just create different stages for different characters instead of trying to rework mechanics.
Now if you mean 2D gameplay, Sonic Advance 2 and 3 seemed to include a bunch of different characters and the game was still arguably challenging. So just make the next 2D multi-character Sonic game like Sonic Advance and you're golden.
Heck, just make Sonic Advance 4.

And not by giving the characters their own sections of the stages, but I want them to run to the end of the full stage like Sonic does but with their own abilities.

Well we all have to live with disappointment in our lives.
So then ultimately you just want the 3D games and their mechanics/stage designs streamlined just like the 2D ones. But, and I guess I'll have to sit on this disagreement, I think that's a little unrealistic.
There's a lot to be accounted for in game design and generalizing every stage to fit every character three-dimensionally is way more effort than the average development cycle for a Sonic game would probably allow.
2D games get away with this because everyone is limited to a two-dimensional space which can be easily modified to include terrain that will present obstacles for the player character and a rush for the player. 3D terrain requires a more active background, more movement, a much larger scale.
It probably took a really long time to make levels like Spagonia in Sonic Unleashed. It would take a lot more time to rework that level so that Knuckles and Tails could charge through it with their own distinct platforming/racing/obstacles. It's far more efficient to just create a level that suits their playstyle, or to bar off sections of a level so that Knuckles and Tails can't go the same direction that Sonic does.

What did people think of the different playstyles in Black Knight? I thought Gawain (Knuckles) worked pretty well in it. He couldn't dig though, so that aspect of Knux's gameplay was discarded.
