My current theory is that Lapis decides to come back and protect Steven and Peridot and gets shattered, and Steven somehow heals her in his grief.
Lapis and Lars have a lot of parallels, and beginning and ending the season (more or less) on Steven accidentally reviving someone after they preformed a Heroic Sacrifice would be a good Bookends, I think.

It has drawings going from the pilot pitch to between the pilot and series. Most of the former were in the artbook, but most of the latter seem new; Pearl getting her big nose, intermediate Rose Quartz (not as skinny as the first drawings, and with an almost absurdly withering look), and really early drawings for Sapphire (two eyes!), Ruby (not so short!), and Sardonyx (red quite and serious). There's also a few Adventure Time drawings she made some for promos, as this was between her leaving that show and her last episodes airing.
Sugar also points out drawing Steven's neck was a big mystery... which they've yet to solve.
She mentioned that before, but I forget where—probably the podcast.
This was along with explaining that Connie's character was conceived as a Foil for Steven's personality (specifically someone logical instead of emotional), but in a complimentary way.
Of the “getting shattered” pool, a sympathetic minion of the bad guys seems most likely: someone like Topaz, who we can feel for but don’t really know yet.
I absolutely don’t think it’ll be Jasper because they already did that to Jasper with corruption, and they don’t want to keep sidestepping dramatic misfortune by fobbing onto that one character.
That said, watch me be wrong.
If the worst happens and it does happen to a heroic character, the most evil option that wouldn’t completely destroy the plot along with our hearts is probably Lapis or Peridot, the former being a little more likely.
Perhaps a shattering will be done but via flashback and to one of the unseen Crystal Gems (remember how Pearl was studying the shattered gem bubble in Secret Team?). That way you get the emotional response in story while not shaking up the status quo for the fans. Killing an established character for shock value rarely works out for writers.

I think Steven might be able to heal a gem past the point others considered them lost, but not like broken into a dozen fragment. Even Lars was still in one piece. Also, I'd expect if it could happen, it would ASAP, not something he'd figure out later on.
Makes me wonder if the story will ever explore more severe cracking that's still short of shattering. Maybe some gem will get damaged so much that Steven can just barely save them from shattering (and get rid of the crack so they're not at risk for more injury), but they don't make a full recovery. So they won't die, but there will be permanent consequences.
On that note, if Rose/Steven's healing is the only way to repair gems, what does Homeworld do with gems that are cracked but not shattered? Try to accommodate them, like with Peridot and her limb enhancers? Reassignment? Keep expecting them to do the same job until it kills them? Kill or abandon them on the spot?

For me it's Pilot-Pearl's face along with the oval shaped pupils used in that art style that makes it look off-putting. Makes her look snake-like.
Pilot-Garnet reminds me of 80's music videos or bands that spoof 80's music videos.

a useful time converter for when the episodes are airing

My first thought too, with Jasper being more likely. Of course, by that same logic, Lapis would also be a good choice. Maybe a bit too dark for this show that the most tortured character ends up getting shattered, but, well she's not really one of the Crystal Gems.
