It also reminds of Full Metal Alchemist. Ed and Al were steadfast in their never kill policy, but doesn't mean were supposed to automatically think that anyone who was willing to kill was evil or wrong.
The weapon probably wouldn't have resulted in any significant lead for the Crystal gems unless they were somehow able to get to a Diamond and assassinate her, but I'm now convinced they didn't know about the Diamonds' weapon, or Bismuth likely wouldn't have come to the conclusion they could have gone back to Homeworld and overthrown said Diamonds.

I'm wondering if Rose was afraid that the other Crystal Gems would agree with Bismuth, and that's why she kept it secret.

That reminds me, another reason I was suspicious is because the promo reminded me of all those series that have an old friend show up, and the characters are overjoyed to see them. But then it either turns out that they aren't the person they thought they were, or they changed.
As to Bismuth, my impression is that we're supposed to disagree with her methods while still sympathizing with her viewpoint. A lesser story would've just played her off as "She wants to kill people! She's craaaaazy!", but we've seen what Homeworld's like, so I think it's understandable why Bismuth thought they had to shatter Gems to win.
Even if Rose is meant to be in the right, I wouldn't put it past this show to point out that the moral high ground often has a pretty high price to pay.
