Piccolo showing up on Namek in general, in retrospect, didn't really add too much to the story beyond a tiny bit of homecoming with him interacting with Namek itself (and its one remaining inhabitant). He stalls the story a little longer by matching Freeza's current form and going down to his next, which we had gotten with a lot more oomph already

Conversely, you could have him arrive sooner, in place of Goku's first arrival and have him fight the Ginyu force before being part of the group fight against first form Freeza before Goku arrives and fights transformed Freeza.
That also avoids the issue of Goku getting taken out nearly as soon as he arrives, defeating the Ginyus in a manner far too similar to his take down of Nappa, and needing a ridiculous power-up to match Freeza.
And Piccolo does more than just getting his ass kicked by Freeza while stalling for time.
This I like. So in other words, they managed to make their wishes much sooner, maybe when they first team up with Vegeta and rush to use the balls before the Ginyu's arrive.
But then, Guru would still need to die before they can wish Guru immortal, and they'd have to take Dende with them in order to make the wish.
Also, there's the matter of Nail. He's strong enough that Piccolo wouldn't be needed, so I suppose you'd need to shuffle his ass kicking at the hands of Frieza as well.
But I like that. It leaves more of a point to Piccolo's arrival, and avoids Goku being taken out, even if it doesn't solve the issue of writing him out to create tension also...
And it lets someone else do something actually significant as well.

My idea is that Freeza needed to leave the planet to call in the Ginyus, and only returns once he finds out they failed. It's not perfect and I'm brainstorming other possibilities but I think the main points would be a good change.
Goku doesn't belong there anyway. Hell, Toriyama was constantly separating Goku from everyone else in the story as early as the second arc.
It's just that after a while, he stopped caring what Goku did beyond showing up to save everyone else.

It's like Toriyama realized Goku was overpowered compared to his friends, but couldn't take him out of the series entirely.
He's only suppose to interact with new characters...

@HT that was part of my idea, yes. He'd just go with the heroes (and Vegeta) and get doubke teamed by Jheese and Butta so they feel less extravenous.
Though you do lose something by having him act as the Deus ex Machina to defeat a villain he has a tangential connection to.
So...when you say the Ginyu Force takedown was a repeat of vs. Nappa...
Is it like...the defeat of Recoome and Burter are Karrot using Kaioken against Nappa...
While the struggle against C. Ginyu is when Nappa focuses and makes the fight more even?

Check out my art if you notice.Then again, I myself have theorized that Goku being less prominent in the story (mostly showing up to save the day) was probably on purpose depending on when Toriyama decided he was gonna switch gears and make Gohan the hero.

Particularly, Goku defeats Butta in the exact same way that he beat Nappa, just without using the Kaio-ken.
It was definitely on purpose but I think it was originally devised for suspense and a way to preserve Goku for the most important parts of the arc.

Yeah, but it took like 3 hits...
Nappa only took 2...
Oh that, is pretty similar yes.
Its not a blow for blow thing but the similarities lie in Goku showing up and effortlessly beating someone that had been giving Krillin, Gohan, and Former Villain of the Previous Arc trouble but then getting seriously injured in the course of defeating the Boss so that Gohan and Krillin and Third Character have to carry the plot alone while he recovers.
