So, an ending that passes the bare minimum and one that shows greatness? Could it be a case of Enjoy the Story, Skip the Game?
Alright I'm gonna describe how I would introduce characters I like from comics media into the games under the assumption that they are possible (hint: at least one of them is not) and that the IDW ends up displaced from its spot as technically canon.
- Sticks: encountered by Sonic as part of an adventure in a jungle, serves as a Duteroganist, has a toned downed version of her Boom characterization, and ends up living with Sonic and co after the game.
- Whisper: Introduced a anti villain merc with the same backstory, using Wispons under GUN's or an analogues command to take out Eggman's drones and various villains. Sonic ends up fighting her, befreinding her, and helping her defeat Mimic, the man responsible for her backstory and getting her to quit the merc life. Ends up living in Sunset Heights.
- Tangle: one of two girls that were inspired by Sonic's nigh legendary feats and decided to take up the mantle of heroing. Later ends up befriending Whisper as she moves to her home town.
- Mina: the other of two girls that were inspired by Sonic, somehow moving almost as quickly as he does. Starts out as a friendly rival to the blue blur and Tangle. Still an Idol on top of that, and sees Sonic as more of a friend than alive interest (if only due to mandates, I'm certain the shippers don't care)
- Belle: Encountered under similar circumstances to her IDW counterpart. ends up setting off an abridged version of her character arc sans Starline and co and a side plot about Shadow's distrust of her (despite Omega...and maybe because of him).
- Surge and Kit: One ends up a composite character of herself, Scourge and Infinite, with the pretext of wanting to ursurp Sonic and other Speedsters (read: Shadow and Mina, maybe Silver), the other is basally the same as in IDW. Both start off under similar circumstances to their backstory in Imposter Syndrome sans Starline, and are instead Eggman's attempts at creating yet another warrior that would surpass Sonic, and one to match Tails in addition.
- Lanolin: a simple townie that had decided to take up arms to defend herself after repeated attacks from Eggman and using them to defend herself and her town when Sonic or his friends are not around. Ends up in an Aloof Ally dynamic with Mina, Whisper and Tangle.
Assuming IDW remains canon and is referenced in the games when most of the charterers arrive, that only leaves Mina as the sticking point for obvious reasons.
As a bonus here's my take on Cosmo. an adatation of the Metarex arc in an ironic reversal (X being an adaptation of the Sonic Adventure duology and Battle) and ends up focusing on Tails. In this case, Chris is replaced with the comics characters and the the Metarex gets an Adatational Context Change that ties their origins to the Phantom Ruby.

(That said, I do like the folder idea, but I'm not sure if that's really necessary? As long as people are careful on their own, anyway. I admit it's way better).
Ah, thank you. ...She did feel more Archie with how silly her design is. If it weren't for knowing she was made for Boom(I know you meant she was in the comics second due to remembering her history), you'd think she'd fit into Archie too. But mostly cause I've viewed them as having a lot more silly designs in general, whereas IDW felt a bit more serious. I could be entirely wrong, as it's purely me talking out of my ass for that opinion.

Shadow?
I did the folder thing when new episodes of Yashahime (the Inu Yasha sequel) came out, and it works great. Turning spoilers off means that you have to turn them back on if you wanna see them and I’m on mobile so it’s more tedious for me.
I don’t have an issue with spoilers when the game actually comes out. I have an issue with leaks or street date broken cases.

As for Cosmo, I found her odd. Mostly cause she's just a tad too similar to Shadow's arc in his own game, making me think they simply were inspired by the information that was had, but couldn't fully adapt it either way due to the game not being released mostly close enough. Otherwise, it's a really damn good coincidence.
You could tie the Metarex/Seedrians to the previous characters from Sonic Shuffle, like an alternate universe take or something, if you wanted. It'd be kind of interesting. Shadow's tie to the Black Arms is pretty much mostly related to having an unclear origin and otherwise just the Eclipse Cannon's real purpose. We at least could gather a reason for the whole Chaos Emerald thing(Shadow's design was based upon the mural found with Super Sonic and Perfect Chaos), and that Gerald did take the time to write out Chaos Control on some walls, meaning he still figured out something(that's kind of the only oddity. But it doesn't change much. Shadow knew how to do it due to his other father, and Gerald figured out how it's done somehow. Could've been tests or whatever. Being he attempted to make more than one chaos-based creature, Chaos Emerald research was pretty likely either way).
Speaking of Black Doom, was he and the Black Arms adapted into the Comics?
Shadow?@Irene I do think there was an aesthetic difference, but that is more due to Archie starting out as a SATAM adaptation and having some more out there designs as a result (such as a literal non anthro dragon IIRC). Granted the designs were probably mostly standardized by at least Penders run and especially when the Freedom Fighters got redesigns after the SGW. But IDW being built from the ground up and following directly from forces means that the designs were more consistent from the world go.
Also, I think so, but again only in Archie. There was even an OC that came form them (Eclipse the Darkling IIRC)

An anthro-dragon in the typical Sonic style would look pretty lame.
The way fans do it anyway.
At least if it follows the idea that Vector does, where the shape of the creature takes priority to the aspects that would then make it a Sonic design, that'd be cool.

Watch SymphogearYes, for a reason. It was a Sonic fangame at first. She changed it up halfway through to be more original. Now that it's not Sonic-based, they had time to make it entirely its own thing with the sequel. But also keep in mind the creator had a ton of trouble even getting everything done in the original that she intended. Sash was also meant to be a Hedgehog, but the design changes made her more draconic instead.
It has nothing to do with what Randomness said at all(no sources mention this. They only pretty much wanted to no longer be connected to Sonic). Besides, I'm not sure why we should ever encourage throwing fans under a bus as some kind of argument. That's just mean for the sake of it. I know that FP and STH does have a fandom rivalry, but it's been vitriolic on both ends quite a few times(and that's saying it kindly). Again, we shouldn't encourage bad behavior like that.
I remember both designs well. They're both extremely well design and fit the style they were going for in both cases. So I'm not seeing any kind of actual reason why it's a lame design, as was put.

It always did. And it makes sense. The design was outright aesthetically pleasing, good, and sharp. As did the redesign(when the entire series stopped resembling a Sonic style).

Sash was designed to be a hedgehog, but the tweaks down the line turned her into a dragon. It's a common sprite artist thing. Very often you can have old designs or ideas that can spawn unique variations. I've made quite a few sprites that way. For the most part, it's not often talked about either way. I can't think of an example beyond Sash Lilac, and I can't even think of a straight example of sprites I've done either. Mostly cause my Discord is currently down, so... harder to remember.
Oh, right, when I was doing a Digimon OC, a variant called Denim Myotismon, I unintentionally gave him sunglasses in one bit, so kept both designs. I haven't fully used them to mean anything either, though.

I know that sits more a referenc then anything else, but Imagine if Bayonetta Actually took place in the same world as Sonic, in a timeline where Eggman actually died.
It would be so batshit insane, but with Sonic Frontier's combat looking like Bayonetta Lite I could see it work.
That, and One of a Kind from Bayonetta outright sounds like a Final boss song from Sonic:
