I think a twist villain is at least better than no villain, which Disney is apparently hooked on after Encanto.

Let us engage in the art of deduction!”I don't think there is a problem with twist villains, I think the thing is that their motivations and personalities in Disney films have been criticized as too contrieved or quick, like how some people complain about Hans from Frozen showing his true side with too little foreshadowing and way too quickly.

The most recent unambiguous villain I can think of is probably King Candy. Yeah, he's technically a twist villain, but he works because he starts as a jerk from the word "go" and his epic reveal only enhances his jerkiness.
One of the best ones they came up with.
"Have some candy! It's Turbo-tastic! "

The villain girl from Raya and the Last Dragon was less than five years ago. Yeah she wasn't in the trailers (but from what I saw anyways) but the actual movie establishes her as the villain pretty much from the start.
This may seem dumb, but I have a suspicion that Asha helself will be the villain, or perhaps be a Protagonist Journey to Villain. The song More For Us has lyrics about ambition and dismissing consequences. Granted times hsve changed, but there is the trope Ambition Is Evil.

I have my doubts that they would make the 100th anniversary movie a Protagonist Journey to Villain type of plot. This will definitely be a more straightforward thing.

The Disney protagonist that comes closest to a villian would probably be Kuzco, and even then he's more of a jerk than outright evil.
I mean Kuzco threw a little old man to his death for throwing off his groove! Can't recall if the guy actually died, though.

At the end of the film kuzco apologizes to the old man who isn't upset at all, being used to getting thrown out. One of the last roles John fiedler (piglet) voiced and a hilarious performance.

If Disney ever did try to do a protagonist-to-villain story I'd only assume it'd be with a "real" protagonist acting as a counterweight.

As someone who has a great fear of betrayal, I don't mind twist villains at all; if anything it makes them seem even more intimidating that the monster was right there, as he so often is in real life...
Like, Coco being coincidentally released as MeToo was getting off the ground made its reveal even more effective than it already was to me.
